Festive season delivery: a stock and cut-off checklist for D2C brands

Dhanteras is on a Friday this year. Picture this: a customer in Indiranagar finishes work, opens your site at 7 PM to buy a gift, and sees "order by 3 PM for same-day delivery". That order is gone, and so, most likely, is the sale. And before you think they'll buy it off BlinkIt, good luck to them finding your product among 100 other offers and infinite options.
Diwali 2026 is on Sunday 8 November, about three weeks later than last year. If you are planning festive season delivery in Bangalore by copying last year's calendar, this checklist is for you. I'm writing it as someone who runs 30-minute delivery for D2C brands, so it leans towards Bangalore, and towards stock and cut-offs, the two things that decide the last week.
The 2026 calendar, day by day
Here are the dates:

Karnataka's holiday list is different from the North Indian calendar: its only general holiday in the Deepavali cluster is Tuesday 10 November. The dates for Dhanteras and Lakshmi Puja are from Wikipedia and DivineHindu.
With Diwali on Sunday and Monday as a working day, plenty of people may take a long weekend and travel. Gifts then need to land by Friday or Saturday, so your real deadline is earlier than the festival itself.
When does the rush actually hit?
Last year, GoKwik reported that D2C orders were up 46.8% in the 7-20 October window, Karnataka grew 86%, and Bengaluru was the top city for D2C. The peak came about eight days before Diwali, not on Diwali.
If that repeats, the 2026 peak lands around Saturday, 31 October.
It also isn't just one spike on one day. Delhivery said its festive quarter was its highest ever, with 295 million express parcels, up 43%. Management also mentioned volumes stayed high into November & December.
Plan for a plateau of sustained high demand, not a single day.
And forecasts this time say demand will be stronger. Redseer expects festive online GMV of $15-16B, about 25% growth, with beauty & personal care up 35-40%.
For beauty, wellness, toys, and protein brands, being unready is a bigger risk than stale demand.
Stock: be ready a week before the season starts
Ask me when a brand's stock should be with us for the festive season and my answer is simple: ideally a week before the festive season starts. If you count the run-up from Ayudha Pooja on 20 October, that is around 13 October. For some of you, that is next week.
But being ready at the dark store is only half of it. Dark stores, by design, can hold only a limited units of inventory. To be really ready, a brand needs to be well-planned into production and well-stocked at its central warehouse, so that dark-store dispatches are on time.
The checklist looks like this:
- Start demand planning (if you haven't already yet): Plan procurement and production taking into account festive spike, and get enough stock in place.
- Fill the central warehouse first. Your buffer lives here, not in the dark store.
- Request additional supply chain capacity: THIS IS IMPORTANT. Just getting ready on your end isn't enough. Communicate your plans to your warehouses, 3PLs, and logistics providers, as they face overload when sales are highest.
- Send the fast movers to dark stores early. Pick your top sellers and gift packs.
- Set a replenishment rhythm. Decide who tops up the dark store from the warehouse, and how often, through the 31 October to 10 November window.
- Freeze your allocation early. Shipsy's CEO told Inc42 that stock position is the one thing you can't buy late once demand starts, and he suggests freezing allocation 6-8 weeks before the season. If you're past that, do the version you can still do this week.
Festive season delivery: cut-offs and what to promise on your site
A typical "same-day" cut-off is somewhere between 2 PM and 4 PM. Shiprocket's Bangalore page says "generally 4:00 PM", and WareIQ says orders before 2 PM go out the same day. Zippee's is 3PM, and Blitz is between 2PM - 4PM.
At Zappr, the last order is taken at 9 PM, all 7 days of the week, including Sundays.

Now the part that matters most for Diwali. Our hours do not change for anything. Since we launched, our ops have been off on only one day, 1 January 2026.
So Dhanteras evening, Diwali Sunday and the long weekend around it are normal working days for us, with the same 9 PM last order.
That matters because of when people buy. Dhanteras is a working Friday, and a lot of gifting happens after office hours. A 3 PM cut-off closes the door on exactly those buyers.
I haven't checked every courier's festive notice, so ask yours directly: what is the cut-off on 6 November, what happens on Sunday 8 November, and what happens on Tuesday 10 November?
Whatever you decide, put the real deadline on your site, product page and checkout. A promise you can keep on the busiest day is worth more than a faster one you can't.
Campaigns: start before everyone else does

The most common festive mistake I see among D2C founders / marketing folks is starting marketing campaigns DURING the festive season. Every other brand wants the same attention at the same time, and that bumps up CAC (customer acquisition cost).
Start your awareness campaigns much earlier. Warm up your audience, your gift packs and your email list in October, so that by the first week of November you are converting people who already know you, not buying attention at peak prices.
COD, addresses and RTO in the rush
Cash on delivery is shrinking but not going away soon. GoKwik saw prepaid go from 37.4% to 52.4% of D2C orders in a year, with COD at 47.6%. Unicommerce saw COD volumes still grow 22%.
My guess is that festive gifts often go to a parent's or friend's home, and those addresses are easy to get wrong. GoKwik's CEO said that brands with better address hygiene had better delivery outcomes. Check landmarks, phone numbers at checkout (at Zappr, we do this on behalf of the brand), and confirm high-value COD orders before dispatch.
Courier costs are also moving. Delhivery has reportedly added a network surcharge of Rs 4 per express and Rs 2 per surface shipment for D2C brands from 1 September 2026, per Prameya News. I couldn't find a Delhivery official statement, so check your own rate card.
The one-page checklist
- This week: confirm your courier's and partner's cut-offs and hours for 6, 8 and 10 November, in writing.
- By about 13 October: festive stock with your fulfilment partner, with your central warehouse well-stocked behind it.
- Now to 31 October: warm up your audience and run campaigns before the festive crowd arrives.
- By 31 October: your site shows the real cut-off for Dhanteras and Diwali Sunday.
- 31 October to 10 November: replenish the dark store from the warehouse on a fixed rhythm.
- Every day: check addresses on COD orders before they go out.
- After 10 November: note what ran out, what sat, and what you'd change next year.
Where I'd start
If you only do one thing this week, ask where your stock is and what time your delivery partner stops taking orders on Dhanteras. Those two answers decide most of your last week.
